Opposite shift observation Understand what is passed between shifts and what urgent cases require follow-up. Supervisor
Handover documentation Learn to record open tickets, pending customer replies, escalations, and follow-up deadlines. Buddy / Supervisor
Coverage fairness Ensure the new hire is not overloaded and the buddy is not overburdened. Manager / Supervisor
Escalation across shifts Know when to escalate and how to ensure the next shift can continue the case. Supervisor

Recommended shift exposure:

  • Assigned shift: [Morning / Evening]
  • Opposite shift observation: at least [1] full shift or [2] short observation sessions.
  • Handover practice: at least [2] documented handovers before Week 4.

Adjust these based on actual ticket complexity and team capacity.

Week Expected Independence Volume Target Quality Focus
Week 1 Observation only 0 unsupervised customer replies Understanding tools, policies, and tone
Week 2 Guided practice [10–20%] of normal volume Accuracy, documentation, approval before sending
Week 3 Limited independence [40–60%] of normal volume Response time, escalation quality, handover clarity
Week 4 Full integration [70–90%] of normal volume Consistency, customer satisfaction, shift readiness

Practical Notes for a 5-Person Team

  1. Assign one buddy per shift.
The buddy should be a current team member who can answer day-to-day questions without being the only person responsible for training.

  2. Do not overload the buddy.
If the buddy is also handling a full queue, reduce their volume slightly during Weeks 1–2 or rotate support among team members.

  3. Use a simple ticket review method.
For the first two weeks, use a shared folder or ticket label such as:
    [Needs Review], [Approved], [Needs Correction].

  4. Keep escalation rules visible.
    Create a short one-page guide:

    • What can be answered directly.
    • What must be escalated.
    • What information must be included in an escalation.
    • Who to contact on each shift.
  5. Make handover notes mandatory.
Before the end of each shift, the new hire should document:

    • Open tickets.
    • Customer promises made.
    • Follow-up deadlines.
    • Escalations waiting for response.
    • Anything unusual.

Quick Daily Structure for the First Four Weeks

Week Daily Pattern
Week 1 Observe, ask questions, learn tools, review policies.
Week 2 Practice, draft, get feedback, handle simple cases with review.
Week 3 Handle limited queue, review metrics, learn complex cases, practice handovers.
Week 4 Work normal shift, receive feedback, complete 30-day review.

Suggested Interview or Follow-Up Questions for the Supervisor

These can be used during weekly check-ins:

  1. Which customer request type feels most confusing right now?
  2. Which tool or system step takes the most time?
  3. Can you explain when you would escalate instead of answering directly?
  4. How would you hand over an unresolved ticket to the next shift?
  5. What is one thing you learned this week that improved your response quality?
  6. What support do you need from the buddy or supervisor next week?

How it works

  1. Describe the role, team and tools.
  2. Review the week-by-week plan.
  3. Share the checklist with the manager.
